After two decades of working with AI technology, from academic research labs to startups, scale-ups, and enterprises, I've observed 3 critical factors that separate success from costly failure, particularly for customer-facing AI implementations.

Over the years, here are the crucial factors that I’ve observed that determine success or failure.

One of the most consistent issues I see when companies rush to implement customer-facing AI is the disconnect between internal teams. You have marketing with their KPIs, support with their processes, and servicing with their workflows, all operating in silos. Then leadership asks for an AI solution to improve the external customer experience (CX), and teams discover they first need to transform how they work together internally.
But there's the deeper problem.
Most organisations never step back to reimagine what CX they actually want to create for new or existing customers. Instead, many simply ask, "How can we add AI to what we already do?" This is a classic Conway's Law trap, where your organisational structure inevitably shapes your technology design, rather than your desired CX driving both technology and organisational change.
The result? AI implementations that reflect internal departmental boundaries rather than customer needs. A chatbot that answers marketing questions differently from support questions, or an AI assistant that can't help with account issues because the billing system doesn't talk to the customer service system.
This is where external-facing AI projects can become powerful catalysts for organisational change, forcing companies to confront and fix internal dysfunction that may have been tolerated for years.

Which is all very exciting and powerful.
But here's a critical distinction we need to make. There's a fundamental difference between using AI to build these solutions and embedding AI features in the products themselves.
AI development tools accelerate how we create software. They help us code faster, prototype quicker, and iterate more efficiently. But the real transformation happens when we embed AI capabilities directly into customer experiences, enabling interactions and personalisations that were simply impossible before.
Think of it this way: using Claude to help you write code is AI for building. But creating a customer service experience that understands context across multiple touchpoints, remembers previous interactions, and can dynamically adapt its communication style to each customer (from what’s shown on a website or app, to how a chat conversation goes), now that's AI features enabling new possibilities.
This distinction matters because the quality challenges are entirely different for each, and this raises a crucial concern: in this new world of rapid AI prototyping and AI-powered customer experiences, who owns quality?
The traditional software development pipeline had clear checkpoints and ownership. Each department had defined responsibilities for security, performance, and UX testing. But now everyone, from designers to product managers to engineers, can create working AI prototypes in hours instead of weeks or months.
This creates a dangerous gap. Teams are moving from prototype to production without the traditional guardrails that ensure security, minimise bias, and maintain consistent user experiences.
We've all heard about AI solutions exhibiting unpredictable behaviour, exposing sensitive data, or providing discriminatory responses because no one took responsibility for maintaining quality standards. Major retailers have had to pull AI customer service systems after they provided incorrect product information. Healthcare organisations have discovered that their AI triage systems exhibited bias against certain patient demographics.
The solution isn't to slow down innovation, but to clearly define quality ownership in the AI era.

I've seen companies rush chatbots to market, creating more issues than they solve. Commonwealth Bank of Australia had to rehire 45 customer service employees after their AI voice bots failed to handle complex queries, leading to increased complaints and customer dissatisfaction.

Organisations that master this approach can:

- Build customer trust through consistent, reliable AI experiences
- Iterate and improve based on real user feedback without breaking production systems
The key is evolving your engineering practices to match the pace of AI development:

In addition to these pillars lies another critical challenge for brands, and that is GenAI's inherently non-deterministic behaviour.
Customer chatbots, recommendation systems, personalisation engines, and retrieval-augmented generation (RAG) all share fundamental unpredictability that traditional software lacks. This can become problematic when customers are directly exposed.
Unlike conventional applications, where identical inputs produce identical outputs, GenAI systems can generate different responses to the same query. This creates unique risks, from hallucinations where the system confidently provides incorrect information, to enthusiastically answering questions it doesn't have data to support.
The stakes are particularly high in sensitive sectors. In banking, insurance, healthcare, or other regulated industries, you cannot predict what users will ask your AI system or how it will respond. You don't know if your agent has been inadvertently given access to data it shouldn't expose or administrative privileges that could compromise security.
The goal isn't to eliminate AI's capabilities but to implement appropriate guardrails. This requires ongoing vigilance, as the field evolves rapidly with the constant emergence of new tools and approaches. The potential to leverage AI effectively is incredible, but only with the right mindset and proper safeguards in place.
We operate in what I like to call a VUCA world: volatile, uncertain, complex, and ambiguous. Traditional planning approaches are insufficient for AI implementation.
The solution?
Implementing robust feedback loops providing continuous performance insight, both human and tech-powered. These help us understand how AI experiences resonate with customers, enabling us to respond rapidly to successes and failures.
And maintaining an experimental mindset while preserving quality standards. Organisations with strong feedback mechanisms can systematically evaluate and integrate improvements, ensuring iterations enhance customer experience rather than add complexity.
